trope
A Plot Twist where another character in the story has accomplished one of your mission objectives for you. Unfortunately for you (or fortunately, depending on how you look at it), getting to the point to receive the MacGuffin or benefit is just as hard as accomplishing the mission yourself.

Not to be confused with Bait and Switch Boss, which is slightly similar and explicitly involves fighting a replacement boss.

* The end of Harry Potter and the Half-Blood Prince. A fake Horcrux? Didn't see that coming... Of course, they still had to go through hoops to get hold of the real one in the seventh book.
** In the first book, the only Stone guardian that doesn't play to one of the protagonists' strengths, a big troll, was knocked unconscious by the villain they're chasing, so that all they have to do is run past it. This and the potion puzzle (which resets itself) were removed from the film, as they cut the tension. The first guard was also taken care of, but it didn't stick. The task of picking out the real key from the fake ones is also made easier since the villain somehow got it on the first try, marking it in the process.
* Memory, Sorrow, and Thorn series:
